I bought my new car as I crashed my old corsa, and the new one the brakes were very soft an you had to press the pedal to the floor for any stopping power. Anyway, we replaced the pads an shoes, brake lines are fine, replaced master cylinder and servo and bled the bleed nipples numourous times and yet the brake pedal pumps hard without the ignition on, but when turned on the pedal returns to the floor?  Any suggestions please?

Is the servo holding a vacuum? is the one way valve working? Does it have ABS?
I would rather lose by a mile because i built my own car, than win by an inch because someone else built it for me.

No ABS. One way valve blows through from servo end to the other an lets air through, but doesn't the other way. Don't know about the servo holding a vacuum but it was in fully working order in previous car.

It could still be an air lock. did you bleed it into a jar of fluid to be sure there were no bubbles? are the calipers on the right way up, bleed nipples to the top? are all the lines tight and not corroded?
I would rather lose by a mile because i built my own car, than win by an inch because someone else built it for me.

Done all that, going to go check everything again now. Any other suggestions?

It's defo the sign of an air lock or a broken pipe/leak mate - or a seal gone on a caliper but you would notice that.
Some newer cars the pedal has a lot of travel anyway due to the design - is it really spongey if you drive it?

Tried everything again and still no luck. Where would the air lock be? No sign of broken pipe /leak so I dont know? :S

check the servo.
with engine off pump up the pedal get it rock hard then plant your foot on pedal and turn engine on and see if the pedal sinks right to the floor....
co
also when bleeding make sure you bleed from furthest corner away so start with rears etc...
